
2022 was a big year for the Indiegraf team. In addition to 26 independent outlets joining the Indiegraf network as long-term partners, we expanded our publisher support across multiple revenue streams and growth channels. In doing so, we started asking ourselves (and our partner publishers) some important questions.
Through some network-wide surveys, we received feedback that our partner publishers were feeling overwhelmed by the different people, projects and communication styles in our previous collaboration model (and, to be honest, we felt the same way). Once we understood the root of the problem, we conducted cross-team collaboration sessions to streamline communication and support for our partners. That’s how we came up with the Publisher Guide framework.
Here’s how it works: Each new network partner will be assigned one dedicated Publisher Guide to pull all of our work into one succinct strategy to grow their businesses. The Publisher Guide helps set publisher goals and serves as the main point of contact between Indiegraf and our network partners, helping to project manage efforts across the Indiegraf teams. This will ensure that communication is clear and consistent. It will also hold teams accountable for getting the work done by establishing clear quarterly growth targets and keeping track of the progress.

The Indiegraf team will still serve as an extension of each publication’s team, and we will continue to strive for a collaborative and transparent routine workflow. The Publisher Guide framework aims to provide just that: better support for our partner publishers as they navigate our different work together.
Last year’s network growth opened the door for us to expand our team, adding to our capacity and expertise. But we also took a step back and reimagined our internal workflow in a way that is scalable without detracting from our core goal: making it easier for publishers to grow their audience and revenue. That is the purpose behind the Publisher Guide framework.
